As community mobilization coordinator at a Ugandan nonprofit, I noticed our programs lost trust because residents were consulted only after plans were already fixed. The hardest part was persuading senior staff. Two program leads worried earlier consultation would slow timelines and complicate donor reporting. Rather than argue principle, I organized a joint session where facilitators walked staff through three past outreach events that had missed obvious needs, and I tabled a one-page timeline showing how early input prevented late-stage revisions. The program manager agreed to test the approach on our next health outreach. The team co-designed activities with the listening group and added a mobile clinic point residents had requested near a busy taxi stage. Attendance rose from 110 at the previous outreach to 155, a 40 percent increase across the same two parishes and time window. Three resident volunteers told me they felt taken seriously for the first time. Afterwards, the program manager asked me to write up the process as a short internal note, and a colleague piloted it in a neighboring parish the following month, reporting back that two clinic locations were moved on resident advice.
